About
We exist for the decision before the decision.
When an organization is about to make a consequential move — launch the initiative, rebuild the program, adopt the technology, redesign the offer, enter the market, fix the revenue problem — the visible question is rarely the real one.
The real work is upstream: finding the cause, testing the assumptions, mapping the system, and designing the move so it rests on evidence instead of internal pressure, inherited logic, or another confident guess.
JANSON Research & Strategy is a research-led advisory practice for leaders who need the next move to be clear, defensible, and executable.
The premise
The pattern matters more than the symptom.
Most organizational problems arrive wearing the wrong label.
Open one to see what it usually turns out to be.
-
Often it is an offer or buyer-fit problem. The spend is converting exactly as well as the proposition deserves.
-
Often it is an incentive or ownership problem. People understood it perfectly and had no reason to carry it.
-
Often it is an undefined-problem problem. Nobody has said what the tool is for, so no amount of instruction lands.
-
Often it is an economics problem. The partners can see the math, and the math does not work for them.
-
Often it is a positioning or segment problem. The team is selling well to people who were never going to buy.
Sometimes the label is right. Often it is not.
We exist to find the structure underneath the symptom — the assumption, incentive, workflow, message, model, or decision logic that keeps recreating the problem. Once the cause is named, the response can be designed with far less waste.
How we’re different
We don’t start with the deliverable. We start with the diagnosis.
Many consulting engagements begin with the thing the client thinks they need: a workshop, a strategy deck, a research report, a roadmap, a campaign, a training program, a new system. We begin one step earlier.
We ask what decision the work has to support, what evidence exists, what assumptions are driving the current answer, where the system is producing drag, and what constraints the solution has to survive. Then we design the response: research, diagnosis, strategy, and the roadmap that carries it — or a focused combination of the four.
Evidence, not decoration
We use research to establish what is true before strategy hardens around opinion.
Past the presenting symptom
We look to the system conditions that keep producing the problem — not just the version on the surface.
Design around the move
The model, process, program, operating rhythm, decision rights, or implementation path the decision depends on.
Built to survive contact
The work has to hold up against budget, capacity, politics, incentives, and real human behavior.
The method
Every engagement follows the C.A.L.M. AI Navigator™.
C.A.L.M. is the discipline behind the work: a way to move from ambiguity to evidence, from evidence to design, and from design to implementation.
Clarity
Name the real question, gather the evidence, and separate symptoms from causes.
Alignment
Connect the decision to strategy, constraints, stakeholders, incentives, risk, and operating reality.
Leverage
Use what already exists — assets, knowledge, relationships, data, systems, and momentum — before recommending more.
Manifest
Turn the diagnosis into an executable architecture: a roadmap, model, program, strategy, or implementation path the team can carry.
The goal is not a persuasive artifact. The goal is a decision the organization can defend and a design the team can execute.

Who we serve
We work with organizations where the next move has consequences.
Built for leaders making decisions in complex, high-leverage areas where guessing is expensive.
When the number stalls
For companies trying to understand why revenue is stalling, why spend is not converting, why buyers have changed, or where the next growth line should come from.
Explore Programs & PartnershipsWhen the ecosystem has to scale
For organizations building certification programs, customer education, partner ecosystems, memberships, creator programs, nonprofit development models, or education-forward revenue channels.
Explore AI & Future ReadinessWhen AI has to become real
For organizations moving from tool sprawl and experimentation into governed, practical, high-leverage use.
Explore Research & Strategic EvidenceWhen the decision needs proof
For leaders who need original research, customer insight, market intelligence, or decision-grade evidence before committing to a major strategic move.
ExploreLeadership
Led by Dr. Elisa Janson Jones.
Dr. Elisa Janson Jones brings together the disciplines the practice is built on: research, strategy, learning design, business architecture, and applied AI.
Her work has moved across classrooms, communities, professional development ecosystems, digital products, customer education, partner programs, executive strategy, and AI-enabled systems. That range matters because the problems we solve rarely sit inside one department — they live between market behavior, organizational design, learning, technology, incentives, and execution.
She has built programs from scratch, redesigned systems under pressure, led large-scale education initiatives, developed AI tools and workflows, and advised organizations at the point where strategy has to become something people can actually use.
JANSON is where that experience becomes a method: diagnose before prescribing, design from evidence, and build systems that hold under real conditions.
The standards behind the work
Four principles, held in order.
Evidence before authority
A strong opinion is not the same as a sound diagnosis. We separate what is known, what is assumed, and what still needs to be tested.
Systems before symptoms
We do not optimize the visible problem until we understand the structure producing it.
Usefulness before performance
The work has to help leaders decide, teams act, and systems improve — not impress in a meeting and disappear afterward.
Integrity before convenience
If the evidence contradicts the preferred answer, the evidence wins. The point of an outside read is to say what the system cannot see clearly from inside itself.
The next move
Make the next move with evidence.
Bring the decision, the pattern, the stalled initiative, or the problem that keeps returning. We will help you find the cause, test the assumptions, and design the move that follows.
